Choosing a BPO company is a decision you will live with for a long time, so it is worth a structured process. This checklist has twelve points. Score each provider from one to five and total the results. Weight the points that matter most to your business.

Before you start

Write a one-page brief: the process, monthly volume, hours, tools, quality targets and any compliance needs. Every provider should get the same brief so you can compare like with like.

Eight areas to check when choosing a BPO company

About the provider

  1. Specialism: do they run work like yours every day?
  2. References: can you speak to a current client with a similar scope?
  3. Stability: how long have they operated, and how are they managed?

About the people

  1. Assessment: how are staff tested before they touch your work?
  2. Training: who trains them on your processes, and how often is it refreshed?
  3. Retention: what is their turnover, and how do they handle replacements?

About the work

  1. Management: who leads the team day to day, and what is the escalation path?

About risk

  1. Security and compliance: confidentiality agreements, device controls, access management and, for health data, HIPAA-aligned handling.
  2. Continuity: backup power and internet, cover for absences and disaster planning.

How to score

Use a simple sheet:

Multiply score by weight and total. Do not let a single number decide; use it to structure the discussion.

Questions to ask on a call

  • Walk me through a typical week for a team like mine.
  • What went wrong in a recent engagement, and how was it fixed?
  • Who exactly would work on my account?
  • What do you need from me to succeed?
  • What would make you say a pilot has failed?

Red flags

  • Vague or evasive answers about security.
  • No willingness to run a pilot.
  • Pressure to sign a long contract quickly.
  • Claims of being "the best" with no evidence.
  • Inability to name the team lead.

Run a paid pilot

How to choose an outsourcing company: a decision meeting agenda

After you have scores and pilot results, hold a 45-minute decision meeting:

  1. Recap the goal (5 minutes): what problem are we solving, and what does success look like?
  2. Review the scores (10 minutes): where do the providers differ?
  3. Review pilot results (10 minutes): accuracy, speed, communication.
  4. Discuss risks (10 minutes): security, continuity, dependency.
  5. Decide and assign next steps (10 minutes): contract review, kickoff date, owner.

Invite the person who will manage the relationship and someone who understands the work.

Contract points to confirm before you sign

  • The scope and what is excluded.
  • Service levels and how they are measured.
  • Reporting frequency and format.
  • Price, minimums and change process.
  • Data handling, including return and deletion.
  • Term, notice period and exit assistance.
  • Liability and insurance.
